Context
Tired team, high debt, no test path. Leadership wanted to “redo everything”. The business mostly wanted releases to start again.
What we did
Froze the scope. Mapped code and production. A thin but real UAT plan. CI so nobody deploys from a laptop. Structured maintenance, with handover to the people still there.
Result
Regular production releases. Run readable again for the CIO. There was no rewrite — and that was not a failure.
