The business still worked on shared files. A “platform” project had drifted: too many screens, too many integrations, nobody to keep them.

Cut the perimeter to three useful screens. Existing auth. EU hosting. UAT with users, not an 80-page spec.
Result
Real adoption, predictable run cost, no second ghost project. The business stopped sending “_v17_final.xlsx”.
